Paperwork Was Winning

A mid-size manufacturing operation running multiple production lines had a familiar problem: standard operating procedures were well documented on paper and in PDFs, but following them consistently on the floor was another matter. Shift leads relied on memory and printed checklists for changeovers, calibration steps, and quality-control checkpoints. When a step was skipped or logged late, the deviation often surfaced during a customer audit or an internal review weeks later — long after it could have been caught and corrected.

Quality engineers spent a significant share of their week reconciling paper logs, chasing missing sign-offs, and manually cross-checking QC records against SOP requirements. The team knew the fix wasn't "more forms" — it was making the right step, in the right order, with the right verification, the path of least resistance for operators on the floor.

An Agent That Walks the SOP With the Operator

Innometrique designed and built an AI agent that sits alongside the existing production workflow rather than replacing it. The agent ingests the plant's SOP documents and QC checklists, and guides operators step-by-step through a given procedure — confirming inputs, prompting for required measurements or photos at checkpoints, and flagging when an entry falls outside tolerance.

Key design decisions shaped how it earned trust on the floor:

Retrieval-grounded guidance

Every prompt the agent gives is tied back to the actual SOP and revision in effect, so guidance changes automatically when a document is updated — no stale checklists.

Human-in-the-loop escalation

Out-of-tolerance readings or ambiguous steps are routed to a quality engineer for review rather than silently logged or auto-approved.

Structured, audit-ready logging

Each completed step, timestamp, and sign-off is captured automatically in a structured record, replacing manual transcription into spreadsheets.

Low-friction floor interface

Operators interact through a simple tablet-based conversational flow — no retraining on a new complex system, minimal added steps to their existing routine.

The build was scoped as a focused pilot on two production lines before expanding, so the team could validate accuracy and adoption before committing to a plant-wide rollout.

Fewer Deviations, Faster Audits

Within the pilot period, the operation saw a meaningful shift in how consistently SOPs were followed and how quickly issues were caught:

Based on the pilot results, the operation moved toward extending the agent to additional lines and incorporating it into new-hire training, using it as a live, always-current SOP reference rather than a static onboarding document.
